Delegation System for Growing Teams

Overview

A delegation system assigns clear ownership, defines processes, and builds accountability so the business can run without the founder in every loop.

Elements

  • RACI or ownership matrix — Who is responsible, accountable, consulted, informed for key decisions and tasks.
  • Documented processes — SOPs or runbooks for repeatable work so others can execute.
  • Check-ins and reviews — Regular 1:1s or team reviews on outcomes, not just activity.
  • Escalation rules — When to loop in the founder or another lead; avoid “just ask the founder.”

Rolling it out

  • Start with one area (e.g. support or onboarding).
  • Assign one owner and document the current process.
  • Iterate based on what breaks or feels unclear.
  • Expand to the next area once the first runs smoothly.
